Why Most A/B Tests Lie to You

Most teams declare A/B test winners and implement changes. Six months later, the conversion rate looks identical. The problem is structural, not technical.

Why Most A/B Tests Lie to You

You ran the test. You hit statistical significance. You declared a winner. And three months later, your conversion rate looks exactly the same.

Sound familiar? You are not alone. Teams at companies of every size go through the A/B testing motion, collect the data, implement the winner, and wonder why the needle won't move. The problem isn't the tooling. It's almost never the tooling. The problem is structural, and it starts before anyone writes a hypothesis.

You're Probably Peeking

The most common way to get a false positive from an A/B test is to look at your results while the test is running. This is called peeking, and most testing platforms make it trivially easy to do by mistake.

When you check results mid-test and stop early because you see a "winner," you're capitalizing on natural variance. The more often you peek, the more likely you are to catch a random fluctuation that looks like a real effect. Studies suggest that teams who peek regularly see false positive rates as high as 25 percent. That's one in four "winning" tests that never should have been called.

The fix sounds simple: set your sample size in advance and don't look until you hit it. The harder fix is cultural: creating a testing culture where peeking is treated as a process failure, not just impatience.

The Metric Selection Problem

Most teams test against the metric that's easiest to move. That's click-through rate, scroll depth, form field completion. These are proxy metrics, and optimizing for them without connecting them to downstream revenue is how you end up with a landing page that gets more clicks but fewer customers.

A button that reads "Get Started Free" might outperform "Request a Demo" on click-through. But if the "Request a Demo" cohort closes at 3x the rate, the winning variant is actively losing you money. The test result was real. The interpretation was wrong.

Before running any test, write down the full causal chain from the change you're testing to revenue. If you can't draw that chain cleanly, you're not ready to test.

Running Too Many Tests Is Its Own Problem

There's a counterintuitive truth in experimentation: velocity is not a virtue on its own. Teams that run twenty simultaneous A/B tests face a multiple comparisons problem. If you test enough things, some will appear significant by chance alone.

More insidiously, running many small tests trains teams to think incrementally. You end up with a homepage optimized by fifty micro-decisions, each of which improved a small metric, and no one can explain why the overall conversion rate is lower than it was two years ago.

What a Better Experimentation Stack Looks Like

The answer isn't a different tool. It's a different process. Here's what separates teams that learn from experiments from teams that just run them.

Start with a learning question, not a change. Instead of "let's test a new headline," start with "we believe visitors don't understand the value proposition within the first five seconds, and we want to test whether that's costing us sign-ups." The change flows from the question.

Control for novelty effects. New things often outperform familiar things in the short term simply because they're new. Run tests long enough to see the effect stabilize, which usually means at least two full business cycles.

Define failure criteria too. Decide in advance what result would make you conclude the hypothesis was wrong, not just what result would confirm it. This prevents the all-too-common "let's run it a bit longer" response to null results.

Treat your testing backlog like a product backlog. Prioritize tests by potential impact and confidence in the hypothesis, not by how easy they are to build. Easy tests with low stakes don't teach you much.

Conclusion

The goal of experimentation isn't a list of winning variants. It's a progressively clearer understanding of what your customers are trying to do and what's getting in their way. A team that runs ten deeply considered tests a year will outlearn a team running two hundred micro-tests every time.

Test less. Hypothesize more. And for the love of your conversion funnel, stop peeking.
